Although Marriott states the Heathrow Express upgrade can only be redeemed once a room has been booked with this promotion, the link for the free upgrade to the Business First class carriage on the Heathrow Express seems to work whether you book your hotel with Marriott or not!
Per the terms, the Heathrow Express upgrade applies to Marriott Rewards Silver, Gold and Platinum members and you may be asked to show proof of Marriott Rewards membership along with your ticket when you board the train.

We suggest you review all of the rates at your desired hotel to make sure this 10,000 point bonus offer is the right one for you, although this offer is likely hard to beat - especially for short stays!
We value Marriott Rewards points at .7 cents per point, so 10,000 points are worth $70. If you plan to use the Heathrow Express upgrade, you should consider the value of that as well, although it seems you can use it with or without a Marriott reservation.
